Measure What Matters

Warehouses generate vast amounts of data. The challenge isn't collecting metrics — it's focusing on the ones that actually drive better decisions. Here are the KPIs that matter most.

Accuracy Metrics

Pick Accuracy Rate

What it measures: The percentage of orders picked correctly.

Target: 99.5%+ (best-in-class: 99.9%)

Why it matters: Every mispick costs £5–£15 in returns, reshipping, and customer service. At 1,000 orders/day, a 0.5% improvement saves £25–£75 per day.

Inventory Accuracy

What it measures: How closely your system stock matches physical stock.

Target: 99%+ at SKU level

Why it matters: Inaccurate inventory leads to overselling, stockouts, and emergency orders.

Speed Metrics

Order Cycle Time

What it measures: Time from order received to dispatched.

Target: Same-day dispatch for orders received before cut-off.

Dock-to-Stock Time

What it measures: Time from goods arriving at the warehouse to being available for picking.

Target: 24–48 hours for standard receipts; 4 hours for urgent.

Lines Picked Per Hour

What it measures: Picking productivity.

Benchmark: 60–120 lines per hour (varies by warehouse layout and product type).

Cost Metrics

Cost Per Order Fulfilled

What it measures: Total fulfilment cost divided by orders shipped.

Components: Storage + pick/pack + packaging + carrier + overhead.

Why it matters: This is your true fulfilment cost. Track it monthly and by channel.

Storage Cost Per Unit

What it measures: How efficiently you're using warehouse space.

Calculation: Total storage cost ÷ average units held.

Quality Metrics

Returns Rate

What it measures: Percentage of orders returned.

Benchmark: 5–10% (general merchandise); 20–40% (fashion).

Why it matters: While not entirely within the warehouse's control, fulfilment errors (wrong item, damaged packaging) contribute directly.

Damage Rate

What it measures: Percentage of goods damaged in storage or transit.

Target: <0.5%

Customer Metrics

On-Time Delivery Rate

What it measures: Percentage of orders delivered within the promised timeframe.

Target: 95%+

Customer Complaint Rate (Fulfilment-Related)

What it measures: Complaints about wrong items, missing items, damaged goods, or late delivery.

Target: <1% of orders.

Using KPIs Effectively

Dashboard, Don't Drown

Focus on 6–8 key metrics. Display them on a real-time dashboard visible to the warehouse team. More than that creates noise.

Trend Over Snapshot

A single day's performance means little. Track weekly and monthly trends to spot genuine improvements or deterioration.

Root Cause, Not Blame

When a metric dips, investigate why. Was it a system issue, a training gap, a product problem, or a process failure? Fix the system, not the symptom.

If you outsource to a fulfilment provider, these KPIs should form part of your regular service review. At The Fulfilment Centre, we provide transparent reporting across all key metrics.
